Inside Mancala Gaming: CCO Emiliano Sanchez on Balancing Innovation, Culture, and Growth
Mancala GamingiGamingGame Development

Since its founding in 2019, Mancala Gaming has carved out a distinct niche in the competitive iGaming landscape with its unique artistic vision and engaging mechanics. To understand the strategy behind their rapid growth and what lies ahead, we sat down with Emiliano Sanchez, Chief Commercial Officer (CCO) of Mancala Gaming.

In this exclusive interview, Emiliano shares deep insights into how the company balances creative drive with data, fosters a culture of innovation, and plans to captivate the next generation of players. Read on to discover the philosophy that powers one of the industry's most exciting studios.

Mancala Gaming has established a distinct identity with unique themes and artistic styles in a very crowded iGaming market. Looking forward 3–5 years, where do you see the company’s biggest opportunity for growth?

We believe growth is a mix of all three areas. While we continue to explore new geographies and obtain additional certifications, the most exciting opportunity lies in expanding our content offering—both in terms of genre and player engagement. We’re investing significant effort in evolving our gamification and bonusing tools to deliver more engaging player experiences and more flexible options for operators. That’s where we believe long-term retention and brand loyalty will be defined.

Your games often feel like they prioritize a unique player experience and artistic vision. How does the company balance this creative drive with the data-driven need to create commercially successful and high-performing slots?

It’s all about communication between teams. Strong creative minds lead our studio, but they work closely with Sales, Account Management, and BI to understand what the market wants and how players are reacting. That collaboration enables us to transform data into design, ensuring each title is both visually distinctive and commercially viable. Every game starts with a vision, but that vision is refined through analytics.

As you continue to expand into newly regulated markets, what do you consider the primary challenge: is it adapting to different regulatory and compliance frameworks, or is it tailoring game mechanics and themes to diverse player cultures?

While compliance is always a challenge, we’re increasingly focused on adapting to the evolving behavior of modern players—especially those shaped by internet culture and shorter attention spans. These players are accustomed to engaging with quick-content formats and seamless online experiences. The challenge lies in crafting mechanics and themes that merge elements from gambling, social gaming, and casual gaming to deliver something that feels both native to this generation and innovative within the iGaming space.

Could you walk me through the typical journey of a game at Mancala, from the initial concept to the final release?

Everything begins with the concept phase, where initial ideas are pitched and challenged in a creative manner. From there, our math team gets involved to define volatility, hit rate, and win potential. The art team begins to develop the visual identity, while developers collaborate with both art and math to integrate everything into a playable prototype. We run internal tests, iterate, and fine-tune until everything aligns—from sound design to animation, and gameplay flow to backend functionality. It’s a collective process that involves feedback loops between all departments.

The industry is constantly seeing new mechanics like ‘crash’ games or evolving Megaways features. How does Mancala Gaming foster a culture of innovation to ensure your portfolio stays fresh and competitive?

We give our teams the freedom to experiment and challenge conventions. Some of our most successful internal ideas have come from brainstorming sessions that weren’t tied to deadlines or deliverables. Innovation also stems from examining broader entertainment trends, including mobile gaming, esports, and music culture. By staying curious and open, we maintain a sharp creative edge.

How does player feedback and performance data from your existing portfolio influence the mathematical models and feature design of upcoming titles? Are there specific player segments you are currently focused on targeting?

We constantly monitor player performance data through operator reports and aggregated analytics. This helps us see which math models perform best in specific regions or demographics. Feedback from partners and players alike feeds into the early stages of game design. We’re particularly focused on tailoring experiences for emerging markets and mobile-first audiences, as their expectations often differ from those in more mature markets.

Without revealing proprietary information, can you speak to the core technologies that power your games and platform? Are you exploring any new technologies like AI or Web3 to enhance the player experience in the future?

We work with a stable and modular tech stack built for performance and adaptability. Our integration is lightweight, and our backend allows flexible tool deployment, including bonus campaigns and retention tools. While we’re not currently developing Web3 products, we are exploring AI for workflow optimization, design mock-ups, and data modeling—but always with human oversight.

Your website highlights your suite of bonusing tools for operators. Can you provide a specific example of how these tools have helped an operator increase player engagement or retention in a way that sets Mancala Gaming apart?

One of our partners ran a month-long campaign utilizing our Trigger Bonus System in conjunction with a seasonal promotion. They were able to customize the frequency and types of rewards per player segment without any additional development on their part. This resulted in significantly higher retention during the campaign window and better ROI on acquisition cost. The seamless nature of our tools gives operators that kind of flexibility.

Having been founded in 2019, Mancala has experienced rapid growth. How have you actively worked to maintain and evolve your core company culture during this period of expansion?

Culture is a priority for us. We’ve grown from a small team into a global company, but we still hold on to our core values—openness, creativity, and accountability. Every team member, regardless of department or level, is encouraged to contribute ideas, participate in testing, and give feedback. We’ve structured onboarding and mentorship to help integrate new team members into that mindset from day one.

How are cross-functional teams structured here? For instance, how does the marketing team’s insight on market trends get integrated into the early stages of the game development process?

Cross-team collaboration is constant. Marketing, Account Management, and Sales share market feedback and trend data with the Studio team on a regular basis. This insight shapes everything from concept proposals to feature prioritization. We also use this input to tailor visuals, thematics, and even volatility levels for different audience types. It’s a feedback loop that helps us stay agile.

What are the common traits or qualities of the most successful and thriving employees at Mancala Gaming? What makes a person a great fit for your team?

People who thrive here are curious, proactive, and open-minded. We value individuals who take ownership, ask the right questions, and collaborate well across teams. A strong sense of creativity matched with accountability is key. If someone is excited by challenges and enjoys building rather than maintaining, they’re likely a great fit.

Every fast-growing company faces significant hurdles. Could you share an example of a major challenge Mancala Gaming has overcome since its founding, and what the team learned from that experience?

One major challenge was scaling our infrastructure to meet sudden demand surges after big releases. We had to rework several parts of our backend to handle load balancing and improve content delivery speed. The experience taught us always to anticipate success and build scalable systems early, rather than retroactively.

What is a recent decision or project that you believe perfectly demonstrates Mancala Gaming’s core values in action?

The evolution of our Trigger Bonus System is a great example. It began as a simple concept but evolved into a core retention tool, informed by feedback from operators, insights from data analysis, and collaborative efforts across all departments. It shows our commitment to adaptability, innovation, and partnership.

From your personal point of view, what has been the most exciting or rewarding aspect of working at Mancala Gaming? What makes you passionate about the company’s future?

For me, it’s the freedom to build something meaningful while working with incredibly talented and passionate people. Seeing our games played around the world, watching our partners succeed, and knowing we’ve built this from scratch—there’s nothing more rewarding. The best part is, I feel like we’re just getting started.
